Record what he is playing now before anything is measured. Head type, shaft, and age of the set. This is the control against which the demo kit is tested.
The Theft Inventory what he has lost
Golf is a game of recoveries. A bag that only produces one shot leaves a player with nothing when he is left, right, short, or under a tree. Ask what he used to be able to do and can't now — and whether he stopped because of his body or because of his equipment.
The Course Phase 01
Nothing about the player is measured yet. The course sets the demand; the player's intent sets the target; the bag is derived from both. Map the course he plays most, from the tees he actually plays.
Hole-by-Hole Demand the dataset nobody collects
What this produces: the distribution of shot distances the course he plays most actually forces on him. That distribution is what decides where his bag needs tight gaps and where it can afford wide ones. The course is the machine, not the subject.
Type par and yardage off the scorecard. Put a typical tee shot carry in the bar and press the button — every par 4 and 5 fills, par 3s fill from the hole yardage, and every shot after that computes itself. Computed numbers show in amber.
The grey left columns show what remains after each shot. They are how you catch a wrong number. Green means the hole is accounted for; red means the shots add up to more than the hole.
The only holes needing attention are the ones where he lays up. 493 par 5, 240 tee shot — it fills Shot 2 as 253. If he actually hits a 200-yard 5-wood there, type 200 over the 253 and watch left become 53; Shot 3 fills 53 on its own. Two demands out of that hole: a 200 and a 53.
A driver off a par 4 or 5 is not counted as a demand; every other shot is.

The Read Phase 02 · how he plays a hole
Three holes with teeth. Water, sand, elevation, doglegs, forced carries. Walk him through each one and have him call the shots exactly as he would play them — not as he thinks he should answer. There is a safe route through every hole and a route that pays. What he picks, and where he is willing to miss, tells you more about the bag he needs than any launch monitor session.

A predictable one-sided miss outranks a smaller symmetrical one for any player who plays his miss on purpose. Ask it hole by hole, then ask whether he can actually produce that miss on command — or whether he is only hoping for it.

The Intent Phase 03 · the conversation nobody has
Not "how far do you hit it." Where do you want to be standing, and what do you want in your hand when you get there. Every touring professional plans a hole this way. No fitting has ever been built from it.
The Working Swing everything is built to this
A set fitted to maximum output leaves no reserve. Every shot sits at the edge of capacity, repeatability is worst where the club lives, fatigue eats it by the fifteenth hole, and there is nothing left for wind or a bad lie. Fit the working swing and all of that inverts.

What each club actually carries at the swing he repeats. This is the dataset every band boundary is derived from, and almost no player has it written down. Estimates are fine to start — it gets replaced with measured numbers later.
A pitching wedge specified at full swing is specified for a shot he will never hit. Declare the swing each club actually gets — and record its carry at that swing, not at maximum.

A player who owns his partials covers a 20-yard gap without a club. A player who does not needs a club for every yard — and that is a gapping input, not a preference. Fill only what he actually knows; blanks are an answer too.

Course Management attack vs respect
Build Gate run before anything is specified
Gapping is meaningless for a player who cannot find the centre of the face, and a build derived from remembered numbers is a guess with a price tag. This gate exists so the instrument can return “do not build yet” — the answer a fitting business is structurally unable to give.
Band Architecture Phase 04
Four bands, four jobs. Club numbers are derived, not assigned — an 8-iron is a Pin Hunter for a man whose 8 flies 140 and a CQB club for a man whose 8 flies 125. Set the boundaries to this player, and the readout re-scores his course demand against them.
“Muscleback” and “cavity” do not carry these decisions. Blade length sets how far the strike centre sits from the hosel. Offset sets where the face is relative to his hands. For a heel-biased, inside-out player, a wider head with heavy offset makes the hosel easier to find, not harder.
A single set-wide gapping chart assumes every club is trying to hold a green. It isn't. A player who lands long irons short and releases them needs the opposite descent spec from the one his scoring irons need — same set, opposite requirements.
Standard loft progression governs one thing: distance at full swing. It never asks what trajectory is available at three-quarter effort. For a player who needs height into a short par 3 without making his hardest swing, that question decides the lofts.

Three heads — 659 MB, 659 TC, TA3 — in 4-iron, 7-iron and approach wedge. Same shaft, same length, same lie, same swingweight across all nine. The head is the only variable, which is what makes his verdict mean something. Run the steps in order; the answers are the product.

A predictable one-sided miss outranks a smaller symmetrical one for any player who plays his miss on purpose. Every game-improvement design goal shrinks the miss and randomises its direction — correct for a player who doesn't know where it's going, and the removal of a skill for one who does.
Delivery Profile Phase 05 · measured, never assumed
Advancement is aiming at a landing area and releasing. Pin Hunters are landing on a green and stopping. Those want different descent angles, and one field cannot carry both. Tour fitters target roughly 45–50° through the mid irons; measured tour delivery runs 48–52° from 3-iron to wedge.
Every value in the build sheet below traces to a measurement here, or it does not go in the build. Release timing is a gate: a player who releases early to midway does not get launch and spin changes from shaft bend profile — for him the shaft is a weight and feel decision only.
Physical Envelope what the body will carry
A compressed descending strike raises load on the lead wrist, elbow and lumbar spine. That is fine for a player whose tissue tolerates it and an injury for one whose doesn't. No standard serving this age range prescribes a strike pattern without screening for it.

Every line traces upstream. Any value that cannot be verified by a third party does not belong in a conformance spec — which is why mass is MOI and shaft is a measured EI profile, not a manufacturer trajectory label.
